Amiga 1500 weirdness

Hello guys i've bought an Amiga 1500 from ebay with the usual battery leak.
We have resoldered the CPU socket and fixed a way from pin 64 of cpu to kickstart. And now the Amiga starts without any problem
However is unusable.
It has a flicker fixer and a SCSI HD. The flicker fixer (seems to) works correctly. I can see the image without any problem on my VGA monitor and also the WB (when it boots..)
So i have three main problems maybe all related

1) The floppy doesn't boot. I've tried several floppies and i've also swapped the two existent floppies. No luck. Yes they could be both broken but i'm expecting read errors and not simply no boot. I can hear the "tick" and even when i insert the disk i can hear the classic dloppy rumor
2) if try to enter the early startup i get a guru in 8000 0004. Always
3) If i try to boot from HD at cold start sometimes i can reach the WB. On next starts i'm always stuck at start WB console. The mouse and the keyboard is working correctly but if i click on mouse everything hangs. Sometimes every floppy tick i can see also a graphic corruption.

Any hint? What i can check?
